What Does a Fractional Innovation Officer Do?

By Christopher Dole, Founder, Dole Consul LLC · Columbus, Ohio ·

Short answer. A fractional innovation officer is a senior commercial operator who works inside your company part-time to turn an innovation or AI mandate into three locked decisions: what you will fund, what it is worth, and who owns the result. You get that seat without a full-time executive hire.

What the role actually does

Most innovation mandates arrive as a sentence from the board or the president. "Figure out AI." "Build an innovation pipeline." The fractional innovation officer turns that sentence into a short list of funded bets, each with a cost, an expected return, and one accountable owner on your org chart.

The work is commercial, not technical. The job is to get a defensible yes, not to build a model or pick a platform before anyone has agreed what success is worth.

When it fits

It fits when leadership feels the pressure but has no budget owner yet. It fits when a vendor deck arrived before the mandate was written. It fits when a committee keeps meeting and nothing gets funded.

It does not fit when you already have a clear owner, a number, and a plan, and you simply need engineers. Hire engineers.

Fractional versus full-time

A full-time chief innovation officer is a large, slow hire, and the role is often vague on day one. A fractional seat lets you lock the decisions first, then hire the right permanent people into a role that is already defined.

The ongoing work stays inside your company. The fractional seat is designed to leave behind an owner who can say yes and no after it ends.

What you should have after the first stretch

A written list of what you will fund and what you will refuse. A number for each funded bet, with the constraint you will not ignore. One named owner per bet. Then a hiring or vendor decision made in that order.

Why listen to me

Career work has focused on commercial leadership, enterprise sales, and sitting with executives while they funded and staffed technical work. For a decade I co-founded and helped grow an applied AI firm to over 100 employees. Before that I led business development for a 250-person technology consultancy and was top-ranked in sales at two Fortune 1000 companies. Clients have spanned SMEs through the Fortune 500.

Common questions

Is a fractional innovation officer the same as a consultant?

No. A consultant usually delivers a report. A fractional innovation officer works inside the leadership team and is measured on whether a funding decision and an owner exist at the end.

How many hours a week does the seat take?

It varies by scope, and it is set in writing before work starts. Many engagements run as a monthly retainer or a scoped project.

Does the fractional innovation officer build AI systems?

No. The seat decides what is worth building and who owns it, then helps you hire onto your payroll or choose a vendor.

Who is the buyer?

Usually the president or CEO of a mid-market company who already feels AI or innovation pressure and wants a defensible answer for the board.
