Fractional Sales Officer or VP of Sales?

By Christopher Dole, Founder, Dole Consul LLC · Columbus, Ohio ·

Short answer. Hire a full-time VP of Sales when the sales motion, the target buyer, and the revenue number are already clear. Bring in a fractional sales officer when they are not, so the motion gets defined and proven before you put a permanent leader on payroll.

The expensive mistake

Many mid-market companies hire a VP of Sales to "professionalize the funnel" before anyone has agreed who the buyer is, what a deal is worth, or which deals the company should refuse. The new leader spends the first year guessing, and the board waits.

What a fractional sales officer does

A fractional sales officer works inside the company part-time and locks three things: the buyer you will chase, the number the motion must hit, and the owner who will run it after the seat ends.

The work includes written qualifying questions, a pipeline review cadence, and a clear record of why deals were won or lost. It does not include a staffing bench or a software rollout sold in advance.

When each one fits

Choose fractional when the motion is unclear, when founders still sell every deal, or when a past sales hire did not work and nobody can say exactly why.

Choose full-time when the playbook is proven and you need someone to scale it every day. A fractional seat often ends with a job description for exactly that hire.

Signs you are ready to hire full-time

The ideal buyer is written down. Win rates are tracked. The number is agreed. Someone other than the founder can close. If those four are true, hire the permanent leader.

Common questions

What is the difference between a fractional sales officer and a sales consultant?

A consultant advises from outside. A fractional sales officer sits in the leadership team, runs the pipeline review, and is accountable for the motion while engaged.

Can a fractional sales officer help hire a VP of Sales?

Yes. Defining the role, the number, and the scorecard before the hire is one of the most useful outcomes of the seat.

How long does a fractional sales engagement last?

Terms are written each time. Engagements run as a monthly retainer or a scoped project.

Is this only for manufacturers?

No, though much of the focus is mid-market industrial and Ohio companies where the founder or president still carries the largest deals.
